Context

Sporting Solutions needed to move its data platform to Google Cloud Platform while maintaining continuity for business-critical services used by external partners. Those partners depended on pricing feeds and associated trading tools, so the migration could not be treated as an isolated infrastructure change.

The work sat within a regulated sports-data and betting environment where cloud readiness, customer connectivity, data flows, testing and operational support all had to move together.

Scale and complexity

I managed the migration as part of a global technology portfolio with a core delivery team of approximately 12 internal and partner software engineers, supported by QA, Production and Deployment specialists, a technical lead, architect and product owner.

The platform served enterprise customers across multiple countries, which meant migration sequencing had to protect existing services while the new cloud environment, connectivity and operating arrangements were established.

My role

I led programme delivery for the migration, translating the technical work into an integrated plan covering environments, dependencies, customer and partner connectivity, testing, cutover readiness and operational handover.

I also authored the investment business case that supported approval for the cloud migration, connecting the delivery plan to the expected financial and operational benefits.

How I structured delivery

The programme connected cloud-environment readiness with the external interfaces that depended on the platform. Rather than measuring progress by infrastructure activity alone, I tracked whether the complete service path was becoming ready: platform, data, connectivity, testing, customer dependencies and production support.

Migration sequencing was aligned with business-critical pricing services so that technical change did not create an avoidable continuity risk for partners consuming the platform.

Key delivery judgement

The main delivery challenge was balancing the long-term value of moving the platform to cloud infrastructure with the immediate need to protect live services.

That meant treating continuity and partner readiness as part of the migration itself, not as downstream operational tasks. The decision framework therefore focused on whether each migration stage could be supported end to end rather than whether an individual technical component was complete.

Outcome

The Sporting Solutions data platform was migrated to GCP and provided the cloud environment through which external partners connected to pricing feeds and associated trading tools.

The approved business case forecast approximately £175,000 in annual resource savings, £115,000 in annual revenue uplift and £750,000 in avoided infrastructure investment, giving the migration a clear commercial rationale alongside the technical outcome.
